Most AI projects fail after the pilot. Not because the technology doesn't work — because nobody tested whether it would still work at scale, at cost, and at the accuracy the business needs.

Four failure patterns account for most of it: no measurable return, cost that breaks when you scale, technology that can’t do what the use case demands, and output quality nobody defined in advance.

So we don't start by building. We start by deciding what's worth building.

The Production Gate — six stages, one gate

The Production Gate — six stages. Nothing scales until it passes. The result is validated adoption: AI in production that you can defend on cost, accuracy, and governance.

  1. Use case definition

    What business outcome, whose budget, what it’s worth. A use case without a number is not a use case.

  2. Technology validation

    Can the technology do this, at the accuracy the business needs? We test before we commit. Some use cases die here — that is the process working.

  3. Pilot

    Bounded, instrumented, time-boxed. Success criteria agreed in writing before it starts.

  4. Evaluation

    Measured against the criteria: accuracy, quality, cost per transaction, and the cost curve at full volume. Pilot economics and production economics are different numbers.

  5. Enhance

    Fix what the evaluation exposed, then re-measure. One iteration, not an open-ended loop.

  6. Go / No-Go

    A formal decision with the evidence in front of you. We will recommend No-Go when the numbers say so — and we tell you at stage 02 or 04, not after you’ve spent the budget.

We assess you against the NAII dimensions before SDAIA does, show the gaps in priority order, and do the work to close them.

AI Governance & Risk

The controls that let you say yes to AI — and prove it was governed.

In July 2026, SDAIA launched a national AI risk management framework. It sets one national method for identifying, assessing, treating and monitoring AI risk. We build it into your organisation.

The framework runs in four phases — define context and scope, identify and assess risks, treat risks, then monitor and review continuously. We deliver against all four, aligned also to SDAIA's AI Ethics Principles and Generative AI Guidelines, and internationally to NIST AI RMF and ISO/IEC 23894.

Where you want external validation, we prepare you for ISO/IEC 42001 certification — a certificate your organisation holds, whether or not we're still working together.

Operating Model & Managed Services

A new service model needs people organised to run it, and a clear answer on what you build versus what you buy.

We design the operating model, the IT organisation and team structures, and the knowledge plan that keeps the capability with your people. Where a managed service makes sense, we design how it meets your team. Less friction, no duplicated work. Where it doesn't make sense, we say so.
